The fintech that cannot clearly explain the unit economics of a customer cohort acquired eighteen months ago is building its next budget request on a foundation that the CFO cannot fully verify. I want to describe that conversation because I have watched it create real damage in board relationships and it is entirely avoidable.

The CFO asks for cohort-level evidence of commercial return. The commercial team presents blended metrics that look healthy and are averaging across cohorts that behave very differently. The CFO knows something is not right in the methodology and cannot identify specifically what. The commercial team defends the methodology with conviction. Both are working with the information they have. Neither has the independent view that would resolve the impasse.
