The difference between SEO services and SEO consulting

SEO services deliver activity. Keyword research, technical fixes, content production, link building, monthly reports.

SEO consulting delivers judgement. Which pages matter, which do not. Where the real friction sits. What to stop doing. What to fix first. How search performance connects to revenue, and where the gap between traffic and results is structural rather than tactical.

The distinction matters because most businesses do not lack SEO activity. They lack the ability to tell whether the activity is pointed at the right thing.

Five questions that separate serious providers from busy ones

1. Can they explain your competitive position in commercial terms?

Not "you rank 14th for this keyword." But: "your competitors hold these positions because of structural advantages in topical authority and internal linking, and closing that gap requires these specific interventions in this sequence."

If the analysis stops at keyword gaps and search volume, you are buying a tool output, not consulting.

2. Do they understand your business model?

An SEO consultant who does not understand how your revenue works will optimise for traffic instead of outcomes. That leads to content strategies that produce clicks from the wrong audience, ranking improvements on pages that do not convert, and reports that look good while commercial results stay flat.

3. Will they tell you what to stop doing?

Most agencies will never recommend doing less. Their model depends on activity volume. A serious SEO consultant will tell you that half your blog is cannibalising your service pages, that your link-building programme is wasting budget on irrelevant domains, or that your content calendar is producing noise rather than authority.

4. Can they work across the organisation?

SEO does not live in isolation. It touches product naming, sales page structure, brand positioning, technical architecture, and content strategy. If the consultant can only talk to the marketing team, the most important structural issues will never get addressed.

5. Do they have a track record with businesses like yours?

Not in terms of industry. In terms of complexity. A consultant who has worked with enterprise-scale websites, multi-locale architectures, and businesses where SEO decisions require board-level buy-in brings a different quality of judgement from someone whose experience is limited to small business local SEO.

What good SEO consulting actually costs

Serious SEO consulting in Germany typically sits between €3,000 and €15,000 per month, depending on scope and complexity.

Below that range, you are likely buying execution with limited strategic depth. Above it, you are typically looking at retained advisory models where SEO is part of a broader commercial mandate.

The cost is not the deciding factor. The deciding factor is whether the consultant changes how you think about search, or merely adds more activity to a system that was already producing diminishing returns.

What to do before hiring an SEO consultant

Before you sign, ask for a sample analysis of your situation. Not a pitch deck. Not a proposal template. An actual read on where you stand, what is broken, and what the first three moves should be.
