Senior operators only. No agency structure. No junior layer.

Senior ecommerce consulting for mid-market stores and SaaS

Most ecommerce problems are not on the store. They sit in the system behind it.

When revenue stalls, the usual response is another redesign, another channel, another agency. The store gets busier. The reporting gets longer. The commercial picture stays the same. That pattern rarely comes from the storefront. It comes from the way acquisition, margin, merchandising, fulfilment and reporting connect, or fail to connect, behind it.

We are two senior operators who have run stores, not managed them from the outside. Before we recommend anything, we examine the whole commercial system: where margin leaks, where the funnel breaks, and whether the numbers the board looks at can be trusted.

If the store is generating traffic but not confidence, the answer is almost never a bigger budget.

What ecommerce consulting actually covers

The label covers a wide range. It runs from a freelancer optimising product pages to an agency reselling media against a monthly retainer. Most of it operates inside a single discipline and reports on activity within that discipline.

Our work sits above the disciplines. We read the store as a commercial system, not as a set of channels. That means we look at the economics of acquisition, the structure of margin, the integrity of attribution, the friction in the journey and the handoffs between marketing, merchandising and operations. The store is where the symptoms show. The system is where the cause usually sits.

What ecommerce consulting costs

We price against structural clarity and commercial contribution, not hours or activity. Every engagement begins with a fixed-fee examination before any ongoing work.

We begin every engagement with a Marketing MRI before any ongoing mandate. We do not take a monthly fee before we have examined the system and confirmed that ongoing work is the right next step.

What we examine behind the store

Acquisition economics

The true cost of a customer across channels, blended and by cohort, and whether the payback holds up against contribution margin rather than revenue.

Margin structure

Where discounting, returns, shipping and platform fees erode margin, and which products and segments actually fund the business.

Attribution and reporting

Whether the numbers the board relies on describe reality, and where double counting, last-click bias or platform-reported figures distort the picture.

Conversion and checkout

The friction between intent and purchase, from product detail pages to payment, and where qualified demand is lost before it converts.

Merchandising and range

Whether the range, pricing and on-site logic support commercial goals or work against them.

Handoffs and ownership

The seams between marketing, merchandising, operations and finance, where accountability blurs and value leaks.

When to bring in ecommerce consulting

Revenue has plateaued while spend keeps rising.

Conversion has stalled despite repeated redesigns and platform changes.

The board cannot see where marketing money actually goes.

Agencies have changed more than once without moving the commercial picture.

The business is 12 to 24 months from a transaction and needs to prove commercial contribution, not just traffic.

Start with the examination

Before any recommendation, we examine the commercial system behind your store. The finding is honest, the scope is fixed, and the next step is yours to decide.
